Overview

Salesforce provides one of the clearest public examples of how enterprise AI can reshape both work and workforce structure. This case study examines the deployment of Agentforce in Salesforce’s customer-support environment, where AI agents increasingly handled recurring customer interactions while human support work shifted toward more complex, proactive and consultative activity. The report traces the transition from early deployment through workforce redesign, examining reported operating outcomes, changing task allocation, reskilling, internal mobility and staffing requirements. Salesforce reported millions of Agentforce conversations, hundreds of employees redeployed into growing functions, role-specific training and learning during working hours, and a reduction in support headcount from approximately 9,000 to approximately 5,000. The evidence does not, however, establish that 4,000 employees were involuntarily laid off because of AI. Public reporting instead describes a combination of redeployment, attrition, reduced hiring and non-backfilling. The case therefore illustrates why AI’s employment effects should be measured through task substitution, workflow redesign, role transition, internal mobility and staffing demand—not layoffs alone.
